Recognize the symptoms

A play selects no hosts, touches an unexpected synthetic alias in a review plan, skips required tasks, or reports a target unreachable. A tag-only or check-mode run can look successful while important work never occurred. Stop before effects and preserve the active configuration source, inventory intent, pattern, limit, tags, mode, and first result category.

Understand the likely causes

  • Configuration discovery can choose another inventory source; group/pattern/limit rules can alter the population; delegation changes execution location; tags and conditions can omit tasks; unsupported check behavior can skip a producer. Unreachable is a distinct connection category, not proof that a module ran and failed or that broader privilege is needed.

1. Freeze the intended population and execution context

Record the approved host identities and exclusions separately from connection addresses. Identify the active project configuration and inventory sources without executing dynamic plugins or reading secret-bearing dumps. A source named test is not automatically isolated from configured infrastructure. Compare hosts patterns and limits using the documented grammar rather than regular-expression intuition. Also list delegated and controller-side actions because an initial host limit is not the whole effect boundary. The offline set check below illustrates an unexpected identity in a declared plan only.

python Detect a synthetic scope mismatch offline
approved = {'lab_a'}
selected_fixture = {'lab_a', 'lab_b'}
print('unexpected=' + ','.join(sorted(selected_fixture - approved)))
print('missing=' + ','.join(sorted(approved - selected_fixture)))
Expected output
unexpected=lab_b
missing=

The result flags lab_b from a declared set. It does not load Ansible inventory, evaluate patterns, resolve a name, or contact either alias.

2. Separate skipped, failed, unreachable, and not-selected

A host outside the selected population never enters the same task path as a selected host. A selected task can be skipped by when, tags, module support, or check-mode behavior, while unreachable commonly occurs before normal module completion. These states have different remedies and result shapes. Preserve the exact category and first message. Do not assume a missing registered field means a variable typo if its producer was skipped. Likewise, changing become cannot repair a wrong target pattern or a missing collection. Diagnose the earliest demonstrated boundary before adding authority.

3. Review prerequisites omitted by tags or preview modes

Tags choose tasks according to inheritance and include/import rules; they do not automatically preserve every dependency. A check-mode prediction may not supply data required by later tasks, and task overrides can change whether effects occur. Review selected and omitted content together. Define supported partial-run entry points with explicit validation requirements rather than forcing state-changing tasks through a preview to make missing data appear. The illustration below marks two review stages but deliberately does not pretend that their tags encode an execution dependency or that parsing determines the selected runtime graph.

yaml Non-runnable tagged-stage illustration
- name: Illustrate separate review stages
  hosts: lab_nodes
  gather_facts: false
  tasks:
    - name: Describe scope validation
      ansible.builtin.debug:
        msg: Synthetic scope gate
      tags: [validate]
    - name: Describe the planned operation
      ansible.builtin.debug:
        msg: Synthetic operation only
      tags: [configure]

The document was parsed as YAML only. No tag selection, target matching, check-mode execution, connection, or debug action occurred.

4. Correct the proven layer without widening access

Prepare a small correction in a static synthetic project copy: the intended source, alias/group relationship, pattern, typed condition, tag entry point, or supported module contract. A real unreachable-host investigation needs separately authorized transport and authentication evidence, not guessed passwords or disabled verification. Keep previous scope and dependency versions for rollback. Do not run configured inventory, renew credentials, modify SSH, or elevate privileges as a trial-and-error shortcut. The guide’s result is a bounded diagnosis and verification plan, not an operational execution recipe.

Verify the fix

Verify exact intended and excluded identities, execution destination, selected prerequisites, and truthful state categories in a separately authorized disposable test. Confirm both normal and supported partial/check paths satisfy the public contract. For offline checks, assert only the declared set, YAML shape, and schema; do not label those as inventory or connection proof.

Keep it from recurring

  • Version configuration and inventory intent, keep environment sources explicit, document delegation and supported tag entry points, and retain scope-difference fixtures. Separate connection, privilege, module, and application errors in reports. Review dynamic source evaluation and secret exposure before any diagnostic command, and require a causal reason for every widened execution boundary.
