Diagnose noisy performance gates and baseline decisions
Check comparability, sample quality, and user budgets before calling a candidate slower or replacing the baseline.

Recognize the symptoms
An unchanged revision alternates between pass and fail, a tiny slowdown blocks one run but disappears on retry, or a new baseline makes every candidate green. Results may vary with runner contention, cache warmth, workload mix, data size, or tool version. A single fast rerun is not evidence that the first measurement was invalid.
Understand the likely causes
- The gate may compare different environments, use too few independent runs, confuse request percentiles with run summaries, or apply a threshold smaller than normal variation. It may also measure faster error responses instead of successful user tasks. Automatic baseline replacement can hide real degradation rather than repair measurement.
Validate workload and environment identity
Record candidate and baseline artifact, scenario, dataset, runtime, machine class, dependency versions, concurrency, warmup, cache policy, and instrumentation. Confirm the same successful business operation is measured and errors remain visible. Distinguish queue delay from service latency and client scheduling effects. If these inputs differ materially, classify the comparison as inconclusive before adjusting thresholds. Do not send new load to a live service for diagnosis; reproduce with bounded synthetic measurements or an already-authorized isolated test setup.
Inspect repeated run-level measurements
Use a predeclared repetition and analysis plan. Compare equivalent runs and inspect variation, outliers, contention, and correctness failures. A median can summarize run-level measurements but does not establish significance, independence, or a tail-latency guarantee. The helper below deliberately stops when environment metadata differs or the teaching minimum is not met. Five runs is an example input requirement, not a universal statistical threshold. Request-level p95 values must not be averaged and reported as a global p95. Preserve the original bounded measurements for review.
from statistics import median
def compare_runs(base, candidate, base_context, candidate_context):
if base_context != candidate_context:
return {"state": "inconclusive", "reason": "environment mismatch"}
if len(base) < 5 or len(candidate) < 5 or min(base + candidate) <= 0:
return {"state": "inconclusive", "reason": "invalid or insufficient samples"}
return {"state": "review", "median_ratio": median(candidate) / median(base)}
Inputs are positive run-level durations in one unit and validated context dictionaries. The output is a review statistic, not a pass/fail significance test. It performs no network requests, service startup, or load generation.
Decide whether the baseline is valid
Check that the baseline came from an approved representative artifact under the same measurement contract and has not silently absorbed known regressions. Apply an absolute user budget alongside relative comparison, because a stable baseline can already be too slow. If normal variation exceeds the proposed threshold, improve isolation or use a justified broader advisory signal while measurement matures. A baseline update needs owner review, rationale, retained history, and evidence that the new reference is acceptable. Do not choose the fastest historical run or refresh the baseline automatically after failure.
Verify the fix
Repeat the controlled scenario using the agreed environment and analysis plan, confirm successful outcomes, and compare variation with the proposed decision threshold. Verify the gate returns inconclusive for mismatched metadata and insufficient data, and review a known synthetic regression to ensure the analysis can detect the intended scale of change. Record both absolute-budget and relative-comparison conclusions. Passing after one convenient rerun is not the verification criterion.
Keep it from recurring
- Version the workload, baseline, environment contract, and analysis policy together. Track false blocks, confirmed regressions, runner variation, and baseline age. Keep performance diagnostics bounded and privacy-conscious. Introduce new thresholds visibly in advisory mode until their signal and ownership are understood, while retaining explicit review for changes with serious performance risk.
